Start with three operating metrics tied to actual labor and delay cost:

  • Cycle time for a workflow (for example, lead-to-quote or ticket-to-resolution)
  • Error or rework rate
  • Staff hours spent on repetitive steps

Convert Metrics into Monthly Cost

Once you have the metrics, translate them into a monthly cost estimate your leadership can read:

  • Delay cost: jobs or revenue impacted by slow turnaround
  • Rework cost: labor spent correcting preventable mistakes
  • Coordination cost: overhead from manual handoffs between people or systems

You don't need perfect data. A rough estimate — even back-of-envelope — is more actionable than no estimate at all. The goal is to put a dollar figure on the problem so decisions have a denominator.

A Lightweight Baseline Process for SMB Teams

  • Pick one workflow with recurring pain and clear business impact
  • Capture two weeks of current-state data — time logs, error counts, handoff delays
  • Set realistic target improvements (20–40% reduction in cycle time is often enough to justify implementation)
  • Design a pilot with stop/go checkpoints at weeks 2, 4, and 6

The goal is not a perfect business case. The goal is enough operational evidence to make smart decisions fast — and to have something to compare against once the system is live.

Teams that skip baselining often discover the problem midway through an implementation: they can see the system is running, but they can't prove it's making a difference. At that point, you're either flying blind or spending extra time reconstructing data that should have been captured upfront.
